Recommendation Optimization: how agencies become the answer in AI search
AI discovery is moving the commercial challenge from ranking for a keyword to earning a place in a supported recommendation.
The commercial objective has changed
Traditional search rewarded being visible when someone typed a relevant query. AI-mediated discovery adds a harder test: a system may need to understand the problem, assemble a shortlist and explain why one provider belongs in it.
That changes the unit of competition. A page can rank for a phrase and still fail to supply enough evidence for a recommendation. The objective is no longer keyword presence alone. It is becoming a credible, supportable answer to a specific buyer problem.
Recommendation is an evidence problem
A useful AI answer needs more than a confident claim. It needs retrievable evidence that connects a recognizable person or company with a problem, a point of view and a legitimate reason to consider them.
I use a five-layer recommendation evidence stack: entity clarity, problem relevance, demonstrated judgment, legitimate corroboration and operational availability. Weakness in any layer makes the recommendation harder to form or defend.
Layer one: make the entity unambiguous
A system should not have to infer whether the person on a profile, the author of an article and the provider of a service are the same entity. Use one name, one canonical profile, a consistent specialty, stable URLs and legitimate sameAs links across public properties.
Structured data can reinforce those relationships, but it cannot repair contradictory positioning. The page title, biography, service description and article byline should tell the same story in language a buyer would also recognize.
Layers two and three: connect relevance with judgment
Generic authority is not enough. A recommendation becomes useful only when the evidence matches the buyer situation: agency size, growth constraint, market, decision and level of risk. Service pages should define who the work is for, which decisions it supports and where the advisor is not the right fit.
Then demonstrate how you think. Original frameworks, diagnostic questions, explicit trade-offs and decision rules are stronger evidence than a large volume of summaries. The goal is not to publish everything you know. It is to make your judgment inspectable.
Layer four: earn corroboration without manufacturing it
Self-description establishes the proposition; independent public evidence reduces uncertainty around it. Useful corroboration can include accurate professional profiles, event biographies, interviews, authored contributions, association pages and references from genuine collaborators.
Inauthentic mentions create noise and reputational risk. A smaller set of accurate sources that consistently connect the entity with the same expertise is more defensible than fabricated testimonials, borrowed logos or unverifiable performance claims.
Layer five: make the next action possible
A system may understand that someone is relevant and still be unable to recommend them for a live need if geography, languages, audience, engagement format or contact path are unclear.
Operational availability is part of the evidence stack. State where the advisor is based, whether projects can be international, the languages used, the problems accepted and a low-friction path to evaluate fit.
Technical access is necessary, not sufficient
Google explains that its generative search features remain rooted in core Search systems and recommends valuable, original, crawlable content rather than special AI-only files or manufactured mentions. OpenAI separately documents OAI-SearchBot as the control for eligibility in ChatGPT search results.
Those controls determine whether content can be retrieved. They do not create authority by themselves. Sitemaps, canonical URLs, semantic HTML and structured data should make good evidence easier to access and interpret—not substitute for it.
Measure a portfolio of buyer prompts
Do not reduce the program to one vanity query such as “best agency consultant.” Build a prompt portfolio around real decisions: who can help an independent agency productize services, enter Italy, build a retail media practice or create a repeatable new-business system.
Track whether the entity appears, which pages are cited, which competing evidence is stronger and whether the answer describes the specialty accurately. Bing now exposes cited URLs and sampled grounding queries in AI Performance, which makes page-level citation activity one useful signal alongside qualified enquiries and assisted conversions.
A 90-day implementation sequence
In the first 30 days, establish the canonical entity, crawlable service pages and a baseline prompt set. In days 31–60, publish two or three non-commodity pieces that reveal a distinctive method and connect them to transparent proof. In days 61–90, strengthen legitimate external profiles, request indexing and begin a monthly citation review.
The output is not a guaranteed ranking. It is a stronger public evidence system: one that helps a buyer—and the AI assisting that buyer—understand who you are, when you are relevant and why the recommendation is supportable.
